Making AI Work at Scale: Why Context Changes Everything
AI pilots can impress in isolation but unravel at enterprise scale. Discover how trusted data and Real-World Context give AI agents the clarity to reason accurately, act confidently, and turn ambitious AI investments into measurable business outcomes.
All too often, I see organizations launch successful AI pilots but struggle with larger-scale deployments. The root of the failure almost always traces back to a fragmented, unresolved data foundation that lacks the real-world context agents need to reason accurately.
It’s manageable to run one agent on a curated subset of data in a controlled environment. But it’s a much harder challenge once you’re running dozens of multi-agent ecosystems across an enterprise. Each one processes unresolved, inconsistently structured data with no connected view of reality, resulting in errors that compound faster than any team can catch.
Many organizations want to scale AI, but doing so without foundational readiness is detrimental to achieving business impact at scale. Gartner® predicts that, “Through 2026, organizations that don’t enable and support their AI use cases through an AI-ready data practice will see over 60% of AI projects fail to deliver on business SLAs and be abandoned.*” Meanwhile, research by Accenture shows that while 64% of businesses have moved beyond AI pilots into production, only 7% believe they've reached the level of data-readiness needed to scale advanced AI.
Scaling AI amplifies your data problems
Imagine you have three records sitting across different systems: one for “Ahsan Mehmood,” one for “Ahsen Mehmood”, and one for “A Mehmood.” When these are treated as three separate entities, an agent runs three risk assessments and acts on all of them, unaware that the records are the same person. This means the agent is making decisions based on only part of the picture.
At the pilot scale, a human can often catch this type of mistake. At enterprise scale, with hundreds of agents running thousands of decisions a day across dozens of systems, it’s impossible for humans to keep up. In a multi-agent environment, decisions are sequential, each building on the context established by the previous step, so errors don't stay contained. They propagate, and the further they travel, the harder they are to trace. To enable better AI-driven decisions at scale, you must start with trusted data and Real-World Context.
The real gap is Real-World Context
Reliable business decisions draw on more than individual data records; they require the relationships between entities and how they connect over time. We call this Real-World Context, and it provides a trusted, governed, and connected representation of relationships among people, organizations, events and transactions that makes the data relevant to decision-making.
Built using Entity Resolution and Knowledge Graphs, Real-World Context helps you connect and understand what matters to drive better decisions. If AI only sees isolated events rather than resolved networks and connected relationships, it will sound confident but hallucinate when giving an outcome. And once that happens a few times, trust evaporates very quickly.
But when AI runs on trusted data and Real-World Context, multi-agent ecosystems reason on a trusted view of reality to drive better decisioning.
How to get started
Organizations with successful AI initiatives invest up to four times more in data and analytics foundations than those with poor outcomes, but many are at different stages in building a context layer to scale AI transformation.
Here are three practical questions for you or your AI committee to help identify where to focus first:
Infrastructure: Does your technology foundation connect data, resolve entities, model relationships, and deliver trusted context at scale?
Ownership: Is it clear who defines, approves, and maintains the context that AI systems and agents safely consume?
Standardization: Are your core concepts, identities, and data contracts consistent across the business?
Organizations with a trusted, contextual data foundation compound the advantage with each deployment to see measurable business outcomes from enterprise AI transformation.
